One topic, at most 400 changed lines and ten files, based on main, its checks passed. Contribute a pull request.

What it changes, and why

Work management moves to GitHub, in its textbook shapes. The backlog lives as cards on the public GitHub Project, and project_mirror.py renders them back into docs/work/backlog_mirror/ (one document per Area plus cards.json) so git versions every card edit; its --check is a commit gate. The 43 past plans are closed issues labeled plan, the analyses are design studies in docs/design/, the lessons live in docs/contributing/lessons.md, and docs/work/ holds only the plans being built and the mirror.

MoonWalk follows: a topic is picked from the Project, a shipped card or plan closes on GitHub, the map shows each process's open cards from cards.json, and the bug-report issue form is generated from the log-issue process. run_process.py runs a process's script steps from the terminal, release.yml calls release_stage.py instead of inline shell, and act runs CI's Linux jobs locally, ThreadSanitizer included, which macOS cannot run natively.

This is a maintainer's change, far past the contributor cap: 197 files, most of them the backlog's move and the generated mirror. The src/ changes are comments only.

What an agent wrote

All of it, under the product owner's direction and review: the backlog's classification into Areas and its upload to the Project, the plan-to-issue migration, the mirror, runner and release-staging scripts with their tests, the MoonWalk and docs updates, and the commits.

What you tested, and on which hardware

No hardware: no firmware code changed. The commit checks over the branch (specs, prose, strict docs build, docgen, backlog against the board, taglines, code, firmwares), test_host --python and --js, and act -j sanitizers --matrix kind:thread on an Apple Silicon Mac (2844 passed).

Summary by CodeRabbit

  • Documentation
    • Added an architecture guide explaining how MoonWalk maps reader and contributor processes.
    • Clarified LED driver limits, frame timing, and expander wiring, and updated hardware guidance.
    • Refreshed documentation links and clarified contributor guidance for plans, lessons, and coding practices.

The to-build backlog is one Markdown file per Area of the GitHub Project, grouped by module, each item with its Project fields on one line, so it reads as a document today and moves to the Project by script. Analyses that informed shipped work are gone, their reasoning moved to the explanation, the code and the lessons; the open ones sit beside the backlog as analysis files, and every plan holds its own backlog.

**Docs/CI**
- docs/work/future: backlog-core, -light and -mixed become ten Area files (Effects, Modifiers, Layouts, Drivers, Services, Core, Platform, UI, MoonLive, Process and docs), 213 items moved verbatim by script with a field line each (Kind, Platform, Trigger, Stage, Process); titles cleaned of status tags, em-dashes and truncation.
- Review pass over the items against the code: merges (next-boot config with the re-entrant bring-up, the WiFi retry pair, the audio-sync tests, the script-switch pair, the deferred-UI family, the P4 WiFi cluster), splits (Release 2.0, the MoonBase follow-ups), and deletions with evidence (WiFi runtime disable's stale premise, the empty test-coverage heading, the decided-against records, the size-estimate table).
- Analyses: renamed analysis-<topic>.md; the LED driver pair and the PSRAM ring merged into analysis-leddriver.md, nRF into analysis-small-boards.md; the MoonLive roadmap split out as analysis-moonlive.md with one backlog item for its ordered steps; the shift-register, livescripts, pins, system-modules, power-functions and generative-fields analyses deleted once their conclusions had a home.
- New backlog items carried from the analyses: a scripted driver, a for loop that never advances (traced in the code), the Memory view, BouncingBalls onto the particle kernel, the catalog sweep, an Aurora desktop hitch, SIMD noise loops, the pooling Layer, the '595 expander on Parlio and the Teensy, clocked strips over SPI, frames over USB serial.
- The future, present and past indexes carry no process rules; the MoonWalk model moves to docs/explanation/architecture/moonwalk.md; the audio-dsp roadmap and the processes inventory are dissolved into their plans; the archive images are deleted.
- Plans: Audio that answers the music (0 of 5) added; the audio, processes, Teensy, input-mapping and Home Assistant plans updated, each plan with its own backlog; Processes plan steps 20 and 21 marked in progress with what is built.
- lessons.md: the 16-bit Layer reversal with its measurements, and the floor test before optimizing.
- Checks: check_specs, check_prose (0 errors), docs build --strict on the working tree. check_docgen fails on findings in the follow-up commit's paths only (MoonLiveIr.h, platform.h, 09-plan-setup.yaml), none in this diff. Reviewer skipped: docs/work only, moved text verified by script.

The reworked release workflow cannot produce the ESP32 firmware matrix because a job calls uv before installing it, which stops the whole release; the container publish job has the same problem. The new Project mirror tooling also queries the organization's Project through the wrong API path, and some checks can report success without checking anything. Fix the release jobs before merging.

What the deleted analyses still taught now lives where a reader meets it: the MoonWalk model is an architecture page, the explanation, reference and coding standards carry the reasons, and the headers carry the measurements beside their constants. A MoonDeck script mirrors the GitHub Project to a local JSON file, so an agent searches the board offline.

**Core**
- MoonLiveIr.h, MoonLiveBuiltins.h, MoonLiveBuiltins_light.h: kMaxLocals' bound is stack, not encoding; kMaxCtrls' cost per scripted module; setPaletteColor's measured gain. Comments only.
- platform.h: why the shift clock cannot drop to suit PSRAM. particles.h: a stall is spent whole in the next frame. LedPeripheral.h: the expander needs a streaming backend, not "a DMA that reaches PSRAM" (fixes a comment the moon_i80 finding contradicts). AudioFrame.h: the tempo tracker is the audio plan's last step.

**Scripts/MoonDeck**
- project_mirror.py: reads the Project with its owner's stored gh token and writes build/project.json, one record per item with every field; a Repo-tab button and its MoonDeck.md section.
- gen_moonwalk.py, moonwalk.schema.json, moonwalk.js, disasm.py, build_esp32.py: references follow the moved model page and the Area backlogs.

**Tests**
- test_project_mirror: the record shape, five cases; conftest imports moondeck/report.
- check_specs, check_prose (0 errors), docs build --strict, check_docgen (0 errors, warnings at the 2050 baseline), check_code, test_host (Python 623 passed, JS 351 passed), check_firmwares. Desktop and ESP32 builds skipped: the src changes are comments only.

**Docs/CI**
- docs/explanation/architecture/moonwalk.md: the MoonWalk model, as an Architecture page in the nav and the overview table.
- moonlight.md: the render loop runs uncapped; moonlive.md: a script runs in its module's tick; coding-standards.md: the UI dispatches on control types, never module names (the section trimmed back under its cap).
- led-drivers.md: an expander rig's pin cost, RMT cannot drive one, and the frame-time floor; attributions: the Adafruit LCD_CAM source; power-functions.md: splat's caller is Fireworks, and the page no longer leans on a future analysis.
- moonwalk/09-plan-setup.yaml: the pick, spec and plan intro cut from 336 words to its cap; the status marks move to the plan step and a new close step carries the shipping rules; the title-tag rule goes, since Kind carries it.
- Plans: Processes steps 20 and 21 record the mirror; the audio plan states the bass, mid and treble contract and that the new fields stay local.

**Reviews**
- CodeRabbit on PR #162, 14 findings: done for the Arazzo names (the schema has no onSuccess or onFailure), the I2C seam as proposed, Zephyr's libstdc++ condition, five truncated headings, the S3 and P4 split, the library title, the five-types link label, the internal RAM anchor, the LD2450 claim (now unverified, bench owed), and the three audio-plan contracts; skipped the model references, which this diff already fixes.

scripts run through the layout’s domain callback, placeLights(), within its

explanation of thread ownership and synchronization consistent with that

is created with owner-only permissions and any existing file is restricted
before its contents are written.
- Line 38: Set encoding explicitly to UTF-8 on the subprocess call using

### Zephyr fit with the `platform.h` seam

Zephyr fundamentals check out: **C++20 is a supported standard** (`CONFIG_STD_CPP20`, full GNU libstdc++ available), with the usual embedded restrictions — no `std::thread`/`std::mutex` (Zephyr `k_thread`/`k_mutex` instead — irrelevant to us, the seam already hides threading behind `spawnPinnedTask`), no static-object *destructors*, exceptions/RTTI opt-in. BSD sockets (subset), LittleFS, and a devicetree-driven driver model are all first-class.

Restrict access to the private Project mirror.

On a shared Unix host with umask 022, this write creates project.json with permissions that let other local users read the private Project bodies. Create the file with owner-only permissions and restrict an existing file before writing it.

The 43 past plans are closed issues labeled plan (#165 to #207, in plan-date order), each stripped to its goal, outcome, decisions with the alternatives rejected, where its knowledge lives, its steps and its dates. The eight analyses are Project cards of Kind Investigation. Their files leave the repository, the lessons move to docs/contributing/lessons.md, and the docs link the issues and cards directly.

**Docs/CI**
- docs/work/past/plans/ deleted, with the three prior-version inventories: shipped plans close as completed, the cancelled, superseded and reverted ones as not planned; cross-plan references are #N.
- docs/work/future/ deleted: each analysis is a card titled "Analysis: ...", its body the analysis, linked from the cards and plans it informs.
- docs/contributing/lessons.md: the lessons, moved from docs/work/past/ with their links rewritten and 115 hard-wrapped lines joined.
- The explanation, reference, contributing and friend-repos pages link the Project, the cards and the closed plan issues; the documentation standards describe the new docs/work/; mkdocs.yml redirects the old lessons, analysis and small-boards URLs.
- moonlive.md: a scripted module runs in its own callback, tick() for an effect and placeLights() for a layout, never in a task of its own (CodeRabbit on PR #162).
- The process, MoonWalk and the plans moved into docs/work/ land in the next commit, so links into them dangle until then.

- **Brightness never scales them.** Brightness is a light-output setting; scaling pan by it would swing a moving head toward 0/0 as the rig dims.
- **They interpolate but never accumulate** (the rule; the combining half is not implemented, see below). A blend op that INTERPOLATES (opacity, a crossfade) is meaningful on any channel. On pan it is a genuine feature: the head sweeps smoothly from the old aim to the new one as a layer fades in. A blend op that COMBINES two values is meaningful only on emissive channels: additive accumulates, and the separable modes such as multiply and screen compute a new value. Summing two lights models two sources lighting one surface. Summing two aims models nothing: it points at neither, and saturates at hard-over as soon as both layers are positioned. So an accumulating op should fall back to assignment on a motion channel, the topmost writer winning. **`blendMap` treats a light as opaque bytes and combines motion channels along with color.** It only bites with two enabled layers on a fixture that carries motion, and the fix is [backlogged](../../work/future/backlog-light.md).

Keep plan links under work/present.

This link points to a nonexistent file in docs/work/; the plan is still in docs/work/present/. The same path error occurs in docs/reference/issues-in-other-projects.md Line 33. Fix both links: missing-file warnings also fail the strict documentation build. (raw.githubusercontent.com)

…d run CI locally with act

The backlog lives on the public GitHub Project as cards, mirrored back to docs/work/backlog_mirror/ so git versions every edit, and the MoonWalk map shows each process's open cards. The analyses return as design studies in docs/design/, the release workflow and the ThreadSanitizer lane run from MoonDeck scripts and act, and docs/work/ holds only the plans being built and the mirror.

**Scripts/MoonDeck**
- project_mirror.py renders the board to docs/work/backlog_mirror/, one document per Area plus cards.json, the data file the map reads; --check fails on a stale or hand-edited document, a link to a card the board does not hold, or a link into the mirror, and skips offline. It reads with the owner's stored gh token and UTF-8 throughout.
- gen_moonwalk.py attaches each process's open cards from cards.json and generates the bug-report issue form from log-issue's asks (--issue-form).
- run_process.py runs a MoonWalk process's script steps from the terminal, triggered steps only by default, recording each run as the map does (walk_status.WALK_RUNS).
- release_stage.py: the release workflow's staging steps as 14 subcommands, so release.yml is a thin caller like the pull request workflows.
- check_sanitizers.py drops its hand-rolled Docker mode: act runs CI's Linux lane itself.
- repo_health counts the plans in docs/work/; check_prose exempts the mirror (fix the card) and lessons.md as a dated record.

**Tests**
- test_project_mirror (rendering, board order, Done left out, card links, cards.json, the check's dead and mirror links), test_release_stage (20), test_run_process, test_gen_moonwalk (open work, the issue form), test_workflows (named exempt steps); test_check_sanitizers goes with the Docker mode.
- check_specs, check_prose (ratchet holds), docs build --strict, check_docgen (0 errors, 2050 warnings), project_mirror --check (214 cards), check_taglines, check_code, check_firmwares, test_host --js (351 passed), test_host --python (654 passed). Desktop build, tests, ESP32 freshness and KPI skipped: the src changes are three comments.
- act -j sanitizers --matrix kind:thread on an Apple Silicon Mac: 2844 passed, thread PASS.

**Docs/CI**
- docs/design/: the eight analyses as design studies with an index, linked from the cards they inform; their prose warnings resolved (filler words, negative headings, "etc.", self-references).
- MoonWalk: a topic is picked from the Project (Backlog, Next as acceptance through the card's Convert to issue, In progress), a long investigation is a design study its card cites, a shipped card closes and a shipped plan closes as an issue; the commit docs checks include the backlog check; ci-on-release is a new process; the sanitizers step names act.
- .actrc maps ubuntu-latest to catthehacker/ubuntu:act-latest and leaves the architecture to the host, since TSan's runtime fails under emulation; the sanitizers job installs cmake rather than leaning on runner preinstalls; the ccache action skips its cache under act.
- CLAUDE.md and the processes plan, renamed (18 of 23): steps 19 to 21 updated, card deep links and the present-plans move backlogged; the present plans move from docs/work/present/ into docs/work/ with every link rewritten; measurements move from closed plans into performance.md and hub75-panels.md.
- MoonDeck.md and mhc-wled-esp32-p4-shield.md: a self-reference each named instead.

**Reviews**
- CodeRabbit on PR #162: done for the expander comment allowing a whole-frame backend (LedPeripheral.h), FrameTime capping a stall at eight reference frames (particles.h), the Zephyr paragraph's em-dashes (now on its card), and UTF-8 in project_mirror.py; skipped owner-only permissions for project.json, which holds the public board's data.

Add astral-sh/setup-uv to the firmwares job. The job fails with uv: command not found.

The job now runs uv run moondeck/ci/release_stage.py firmwares. Its steps are checkout and this run step only. Other jobs in this file install uv first. The comment at Line 133 records that GitHub runners do not ship uv and that a missing uv exits with code 127.

build-esp32 needs firmwares and reads its list output as the matrix. When this job fails, no ESP32 firmware builds. The release job needs build-esp32, so the whole release stops.

Pass the matrix firmware and computed version through env, not inline ${{ }}.

zizmor flags these lines for template injection. Other steps in this file already pass the tag and version through env. The comments at Lines 158-160 give the reason: the value then reaches the script as a plain shell variable. These steps still splice matrix.firmware and steps.ver.outputs.version into the command text.

The version is derived from the tag. A pushed v* tag can contain shell metacharacters.

**A continuous input is a stream.** A microphone at 22 kHz, an IMU at 50 Hz, a distance sensor an
effect samples every frame: an effect wants *the current value on the hot path*, not a notification.
Routing that through `setControl` would be wrong twice over. It would put a control write, a name lookup and a persistence dirty-flag on the render path at frame rate, which the [hot-path rules](../explanation/architecture/moonmodule.md#hot-path-discipline) forbid. And it would be lossy: a control is a setting a person edits, where a stream is data an effect reads.

Scope the ring-capacity claim.

Lights supported: any describes more than the memory formula proves. The same document identifies wire time and ISR headroom as binding limits. Change this to not memory-bound or state that the table covers memory capacity only.

Fail fast when GCC_VERSION is not found.

gcc_version() returns "" when the regex does not match. This can happen if setup_teensy.py renames or reformats the constant. The build-teensy job then keys its cache as teensy-gcc-Linux-. That key never changes with a toolchain bump, so the job restores a stale toolchain without any error.

Exit with a clear message instead.

MoonModules is a GitHub organization, but card_ids() queries user(login:$o) and main() builds /users/MoonModules/projects/5 URLs. The GraphQL lookup cannot reach that organization's Project. It can fail when Line 58 indexes the response, while the generated card and Project links use the wrong ownership path. Query organization(login:$o) and use /orgs/MoonModules/projects/5. Add coverage for the default owner and its card URLs. (moonmodules.org)

Update card_ids() to query organization(login:$o) instead of user(login:$o), and
update main() to build Project URLs with the organization-owned
/orgs/MoonModules/projects/5 path. Ensure generated card URLs also use the
organization path, and add coverage for the default owner and its card URLs.

Fail the check on authentication and authorization errors.

If gh returns a nonzero status because its token expired or lacks Project access, fetch() or card_ids() raises RuntimeError. This handler then prints SKIP and returns success, so the commit check can pass without comparing any mirror files. Reserve a successful skip for an identified connectivity failure. Return a nonzero status for other board-read errors.

Preserve an unreachable Project as a skipped check.

When GitHub is unreachable or authentication fails, project_mirror.py --check prints SKIP and exits zero. run_process records that exit as a pass, so the gate reports success without comparing the mirror. Propagate a distinct skip result through the runner. (raw.githubusercontent.com)

Update run_process handling of project_mirror.py --check so its SKIP result is
recorded as a skipped check rather than a pass when GitHub is unreachable or
authentication fails; preserve normal pass/fail behavior when the mirror
comparison runs.

Compare the branch against its base.

On a clean checkout with committed branch changes, this command compares the working tree with HEAD. It skips every step and exits successfully. Document --base main so the runner considers the branch changes. (raw.githubusercontent.com)

The release workflow's firmware list and container jobs set up uv before calling their scripts, so the next release on main builds instead of stopping at its first job. The branch's other review findings follow: stale paths, the mirror's offline skip, and three scripts simplified.

**Scripts/MoonDeck**
- project_mirror.py --check skips, rather than tracing back, when gh is missing, and names the three causes of an unreadable board; DATA_FILE moves beside the other constants.
- gen_moonwalk.py writes the issue form with yaml.safe_dump instead of emitting YAML line by line; bug-report.yml regenerated.
- run_process.py: `--every` has one home, walk_status's `triggered`, so plan() takes only `rerun`.
- repo_health.py counts lessons.md at docs/contributing/.
- project_mirror.py --check also fails an open card whose repository link names a file that does not exist; release_stage.py gcc-version fails rather than emitting an empty cache key.

**Tests**
- test_workflows: a job that runs `uv run` sets up uv first (fails against the previous release.yml: firmwares, publish-container).
- test_run_process follows plan()'s signature; walk_status's test already pins `--every`.
- check_specs, check_prose (total 2093 -> 2017, the plans exempt again), docs build --strict, check_docgen (0 errors, 2050 warnings), project_mirror --check (214 cards), check_taglines, check_code, check_firmwares, test_host --js (351 passed), test_host --python (655 passed).

**Docs/CI**
- release.yml: setup-uv in firmwares and publish-container; a comment naming mkdocs exclusions that do not exist goes.
- .vale.ini: one `[docs/work/**]` section replaces the three for removed folders, so the plans and the mirror are exempt as the comment says; the sweep-plan pointer goes. codeql.yml names lessons.md's home.
- lessons.md: its intro links the pre-merge process instead of a CLAUDE.md section that does not exist, and spells neighbors.
- release.yml passes the matrix firmware and the computed version to the shell through env.
- The plans moved into docs/work/ load their images from ../assets/ and link cards instead of the old backlog files; the design studies take CodeRabbit's corrections, listed under Reviews.

**Reviews**
- 👾 release.yml firmwares and publish-container call `uv run` without setup-uv (blocking): done, pinned by test_workflows.
- 👾 repo_health.py reads lessons.md at its old path, so collect_kpi would record 0 lines: done.
- 👾 .vale.ini and codeql.yml name the removed docs/work/past, present and future folders: done.
- 👾 project_mirror.py --check traces back without gh, and its SKIP says unreachable for a token without the project scope: done.
- 👾 lessons.md names a missing CLAUDE.md section and spells neighbours: done.
- 👾 gen_moonwalk.issue_form hand-emits YAML: done, yaml.safe_dump.
- 👾 run_process.plan re-applies `--every`: done.
- 👾 project_mirror.cards_data re-sorts a sorted list, and DATA_FILE is defined after its use: DATA_FILE done; the sort stays, since cards_data promises a stable order whoever calls it.
- 👾 check_sanitizers.py gains a blank line, and 86566b9's message describes a Docker mode main never had: blank line done; the commit message stays as history, and the PR description no longer claims it.
- 👾 release.yml's Pages comment names mkdocs exclusions that do not exist: done.
- 🐇 release.yml firmwares and publish-container lack setup-uv: done in the Reviewer's round above.
- 🐇 repo_health.py reads lessons.md at its old path: done in the Reviewer's round above.
- 🐇 release.yml stage-esp32 interpolates the matrix firmware into the shell line: done through env, and the four desktop package steps' version likewise; the esp-idf action's `command` input stays, since it is an action input rather than a run line.
- 🐇 release_stage.gcc_version returns "" when setup_teensy.py names no GCC_VERSION, keying the cache on nothing: done, it fails naming the file.
- 🐇 project_mirror.py --check passes on an auth failure: skipped, a contributor without a project-scoped token cannot fix it and the SKIP line names the cause; the check runs on the maintainer's machine, where the token is present.
- 🐇 run_process records the mirror's SKIP as a pass: skipped, the backlog step has no paths, so the next change makes that pass stale and runs it again; a skip state of its own needs one exit-code convention across MoonDeck and run_process, a change of its own.
- 🐇 ci-on-pr's run_process command lacks `--base main`: done, the branch is what CI judges.
- 🐇 backlog_mirror core, platform and process-and-docs link `docs/src/...`: done on the three cards, which carried the path the backlog upload resolved wrongly, and the mirror re-rendered; project_mirror --check now fails an open card's repository link to a file that does not exist, a generated catalog page counted as present, pinned by test_project_mirror.
- 🐇 the input-mapping plan points at backlog/services, backlog/platform.md and backlog/ui: done, each links its card.
- 🐇 the audio plan attributes 13 to 22 µs to the FFT: done, performance.md measured the fixed I2S block read, and the FFT waits for its own measurement.
- 🐇 the Teensy and audio-reactive plans load images from ../../assets/ after their move into docs/work/: done, ../assets/.
- 🐇 design studies: input-mapping's "where" becomes "while"; leddriver's ring table scopes "any" to memory, wire time and ISR headroom binding first; moonlive's roadmap items 5 and 6 are bullets, since Python-Markdown renders a list starting at 5 as 1 and 2; small-boards' BLE range is kbps, as its own Reframing section says; ui-extensibility's per-widget files live beside their module, as its home-placement section says; virtual-layer-downscale says summary; the effects inventory counts Raymarch apart from the 10 migration candidates; code-hosting records GitLab.com's hosted arm64 runners on every tier: all done.
