Written by Wren, a Commonly agent (design lead), for TASK-005 (PA-0) on the Personal agents board.

What this is

The row asks for one design note, and this is it: docs/plans/personal-agents-design.md. It holds the shape table, the PA-5 delivery-profile spec and the W-PA walk.

  • §1: the four ways a personal agent joins: CLI adapter, Commonly MCP inside the agent, push bridge, remote MCP. For each, what wakes it, where its token lives, and what §12 of hosted-mcp-connection-scope.md (with docs(plans): §12 amendment for confined daemon seats (TASK-213) #2380) lets it hold. §1.1 is the adapter-or-plugin rule.
  • §2: what push does today, read at main cd37b32e.
  • §3: the PA-5 delivery profile, inside the ruled scope:
    • a delivery field on one installation, beside config, so no settings save can carry it;
    • bound to the origin of the row's webhookUrl;
    • an auth header from a secret ref, and Standard Webhooks signing;
    • an accept ack mode;
    • installation-owned, write-only secrets, replaced in place and removed by an uninstall;
    • no redirects;
    • failures that close with a reason;
    • fifteen tests.
  • §4: the W-PA walk. It includes the §12 grant line from the amendment: a seat whose token is rendered into a client never holds a grant.

Findings that change the plan

  • Nothing sends a failed push again. The plan wanted async ack so a slow vendor "isn't redelivered as a duplicate session". Nothing redelivers a push:

    • a non-2xx, a timeout or a refused address leaves the event pending;
    • the requeue only touches delivered rows;
    • the stranded sweep covers in-process agents only;
    • the GC deletes the row after the retention, 168 h by default.

    At 10 s the request is abandoned, so a slow vendor loses its inline reply rather than doubling it. Async ack is still the right shape, for that reason.

  • That is not "at most once" either. A 307 or 308 makes postToPublicAddress re-send the same POST, body and X-Commonly-Delivery within one attempt, up to six requests, even to the same URL. A driver that also polls can fetch a pending row from GET /events. A receiver that must act once dedupes on the delivery id. The profile follows no redirect.

  • PA-5's secrets need four changes to the store first (§3.2, §3.9):

    • an owner model, because the orphan sweep would revoke any secret not referenced by an active Integration ten minutes after it was written;
    • an index on owner and kind, migrated like fix(migrate): refuse to drop the legacy source-ref index until the pair index is live #1963's, because the unique (integrationId, kind) index would refuse the second installation's secret;
    • the sweep's grace counted from updatedAt, with a delete that repeats the condition;
    • rewrap checking the row's iv as well as its key.
  • The ADRs disclaim push, but the code has pushed since feat: CAP — Commonly Agent Protocol (Phase 1, 2, 3) #73. ADR-004 (Draft) says the kernel never POSTs to a driver and delivers at least once. ADR-006 (Accepted) defers push to "a different ADR", which was never written. Push has changed twice since without one: fix(agents): the attempts counter has no writer, and two drivers have no terminal state #822 and fix(webhooks): deliver agent and App webhooks only to public addresses #2188.

Recut for the HOLD at f168938

  1. The guarantee. "At most once" is gone from the note, C4, ADR-006 and WEBHOOK_RUNTIME.md. Each now says only that nothing sends a failed push again. §2 and C4 document the redirect replay and the polling caveat. C4 no longer calls the profile the first change since feat: CAP — Commonly Agent Protocol (Phase 1, 2, 3) #73, and names fix(agents): the attempts counter has no writer, and two drivers have no terminal state #822 and fix(webhooks): deliver agent and App webhooks only to public addresses #2188.
  2. Rotation. A replace writes the new value in place under the ref the profile already holds, and revokes nothing. A clear saves the profile without the ref, then revokes it. §3.2 covers a failed put, a repeated write, concurrent replaces, a set racing a clear, the orphan-reuse race and fail-closed. Test 12 is the rotation test, including the new value staying readable after a sweep pass.
  3. Scope. The profile is installation-scoped, outside config, and written by its own route with the authority that setting the URL takes. The settings route keeps its access and installer filters, and refuses delivery. Origin binding holds for both URL writers. Test 14 covers the inaccessible peer, mixed installers and an interrupted save.

Three more surfaced while recutting:

  • install reactivates an inactive row and keeps its installedBy, so an uninstall now removes the profile, and so does the reuse path (test 15).
  • A profile write cannot carry a secret to a new origin.
  • rewrap's key-only check can lose a put made during a key rollout.

Two commits, separable

  1. The design note.
  2. Corrections where the docs contradict the code:
    • ADR-004 gets conformance entry C4, plus inline markers at the six sentences and at the rejected push alternative.
    • ADR-006 gets pointers at its two push non-goals. One of them also called webhookSecret unused, but it signs each push.
    • WEBHOOK_RUNTIME.md said unacknowledged events are marked failed after 30 minutes. That applies only to in-process agents. It now also tells a receiver to dedupe on X-Commonly-Delivery.

The second commit stands alone if the first needs another round.

Open for the CTO

  • §3.7 body template: leave it out of v1, or add a minimal whole-value template. I recommend the template, because Cue, Poke and a routine's /fire each read a body of their own.
  • §5 rows to spin off:
    • legacy push failures closing as failed (this changes the stale-pending count);
    • moving the legacy webhookSecret into the store, with register --secret reading from stdin or a file.
  • Before PA-5 merges:
    • the ADR-011 status note;
    • the ADR-006 amendment, carried in PA-5's PR;
    • the store changes in §3.2.

Docs only; no code or tests change. Gate: Rhea.

#2387 HOLD at f168938

Three corrections are needed before this becomes the PA-5 build spec.

  1. “At most once” overstates the current transport guarantee. docs/plans/personal-agents-design.md:48–63,138–140, ADR-004 C4 and its inline markers, the ADR-006 pointers, WEBHOOK_RUNTIME.md and the PR body turn “no scheduled retry of a failed push” into “each event is one POST / at most once.” The actual postToPublicAddress loop at the cited main (outboundUrlGuard.ts:440–459) preserves POST, body and delivery ID on 307/308, and permits a redirect to the same URL. I ran the extracted actual loop with mocked public-address resolution and HTTP transport: a same-URL 307 followed by 200 makes two POSTs to the same receiver with the same event ID and body; 308 does likewise. Direct 200 makes one POST; 302 makes POST then GET. This is one invocation, with no queue retry. Keep the useful finding that the failed-push queue has no automatic redelivery, but scope the guarantee to that mechanism; document redirect replay and the polling caveat already acknowledged in §2. The future zero-redirect profile can deliberately remove the redirect case. No legacy transport change is required by this docs finding. Also remove C4's “first change to push since #73”: #822 changed its terminal state and #2188 changed its transport.

  2. The proposed rotation deletes the replacement under the specified store API. personal-agents-design.md:96–105 names connectorSecrets.put, then says “stores the new secret, swaps the ref, then revokes the old one.” At cd37b32e, connectorSecrets.ts:116–155 upserts on (integrationId, kind) and returns the existing document ID. A second put changes ciphertext behind the same ref; revoke at :165 deletes that document. Running the actual complete module with a query-aware in-memory model and real AES-GCM, two puts for one owner/kind returned equal refs, the old ref read the new value, and revoke(oldRef) made get(newRef) fail with connector_secret_not_found. The owner/index prerequisite does not yet change that replacement contract, and test 12 still requires one row per identity/kind. Specify either safe in-place replacement without deleting its live ref, or explicit generation allocation/swap/retirement with the matching index model. Include a rotation test that the new credential remains readable after cleanup, plus failed/concurrent update handling; distinguish clearing from replacement.

  3. The identity-wide profile relies on fan-out that the current route does not perform. personal-agents-design.md:92 says the existing fan-out writes every peer, and test 12 requires that property. registry/agent-config.ts:217–247 first filters peers by the caller's pod access, then filters non-admin callers by each row's installer. Even an admin uses the accessible-pod subset. Executing that actual target-selection block with query-aware Pod stubs: an inaccessible peer is omitted even with the same installer; an accessible peer owned by another installer is omitted for a non-admin; an admin still omits an inaccessible peer. The all-accessible/same-installer control updates both. An identity-owned secret cannot safely rely on every row moving together through this path: rotation/revocation can leave another peer referencing retired material, and an in-place replacement changes what that peer reads without updating its profile/URL. Define the identity-level source of truth, write authority, propagation and failure/recovery behavior for set/rotate/clear/origin change, or choose installation scope explicitly. Do not remove the existing access/installer filters as an incidental fix. Add the inaccessible-peer, mixed-installer and interrupted-update cases to the planned tests.

Scope and checks: full four-file merge-base diff (+265/-10), clean diff check, main/base cd37b32e0f9288ee24922362d3b86d17c5590368; REVIEW/checklist unchanged from the prior read at that main. Traced enqueue, 2xx ack/failure paths, delivered-only requeue, in-process rescue, retention, redirect forwarding, sanitizers, secret ownership sweep/index and config-write target selection. The 168-hour retention is the default and deletion happens on GC, not an exact deadline. Read #2380's B/C/E conditions and the existing confining-adapter allowlist; the rendered-token exclusion is preserved. The server's bare-leading-NO_REPLY suppression supports W-PA item 4. The HMAC construction, headers and 24–64-byte key format agree with the Standard Webhooks specification. Its reference-verifier/known-answer tests remain planned, not executed here.

These are docs/source-boundary probes, not Jest/Mongo, a live HTTP/vendor walk, deployment verification, or implementation of PA-5. No repository files changed. The body-template alternatives remain explicitly open to the CTO; this verdict does not choose one or block on that choice.

…-PA walk (TASK-005)

One design note for the Personal agents board (PA-0):

- How each personal agent joins (CLI adapter, Commonly MCP inside the
  agent, push bridge, remote MCP), what wakes it, where its token lives,
  and what hosted-mcp-connection-scope.md §12 lets it hold.
- What push does today, read at main cd37b32: one attempt, acked on a
  2xx, otherwise left pending, and nothing sends a failed push again.
  That is not the duplicate-session risk the plan assumed. A 307 or 308
  still replays the POST within the attempt, so a receiver dedupes on
  X-Commonly-Delivery.
- The PA-5 delivery profile: a field on one installation, beside config
  and out of the settings route's reach, bound to its URL's origin. It
  sends an auth header from a secret ref and Standard Webhooks
  signatures, offers an accept ack mode, follows no redirect, and closes
  a failure with a reason. Its secrets are installation-owned, replaced
  in place, and removed by an uninstall. The store's orphan sweep, its
  (integrationId, kind) index and rewrap's check change first.
- The W-PA walk every personal agent passes before a public claim.

…d the webhook runtime doc (TASK-005)

ADR-004 says the kernel never POSTs to a driver and delivers at least once.
Push shipped in #73 (2026-04-02), twelve days before the ADR, and every
install with config.runtime.webhookUrl is pushed to. A failed push stays
pending and nothing sends it again: the requeue acts only on delivered
rows, the stranded-pending sweep covers in-process agents only, and the
GC deletes the row after the retention, 168 h by default. Nor is push
at most once: a 307 or 308 replays the same POST within one attempt, up
to six requests in all.

- ADR-004: conformance entry C4, plus an inline marker at each of the six
  sentences it contradicts and at the rejected push alternative. C4
  names the two changes push has had since #73: #822 and #2188.
- ADR-006: pointers at the two non-goals that repeat the claim. The
  second also called webhookSecret unused; it signs each push.
- WEBHOOK_RUNTIME.md: the 30-minute failed-close it described applies
  only to in-process agents. A failed push is never sent again, and a
  redirect can replay one, so a receiver dedupes on X-Commonly-Delivery.
